The "operate like a 10-20 person agency" layer, built 7/10. A real agency isn't headcount β it's departments + cadences + thresholds. Rio already has the departments (the agent cast) and the tooling (Command, the rail, Meta MCP). This doc wires them into standing rhythms so the business runs like an org, not vibes. Companion: uprise-30-day-plan-2026-07 (the current sprint this OS executes).

Same brain, same files β the point is each lens has a SCHEDULED slot instead of waiting to be invoked.
π THE CADENCES
Daily (weekdays)
- 8:30 AM β Morning brief lands (already automated,
io.uprise.morning-report). - 9:00 AM β Day starts. Callbacks first, then dial blocks (β€90 min each). The 9-5 ET window is sales-protected: no building, no research, no course content during it.
- ~15 min, once campaigns are live β Ximena's data check: spend, CPL vs target, hook rate, frequency β KILL / WATCH / SCALE per the thresholds in brez-ads-execution-module. Numbers only, no feelings.
- Evening β Nightly KPI log to Selena (<3 min: dials, convos, booked, DMs, objections). Already a standing habit β this OS makes it the input to the weekly review.
- End of session β Marisol plans tomorrow's timeline. Handoff updated if the session mattered.
Weekly
- Monday AM β Revenue check (Camila). The 4-line format, but against the MRR goal: MRR committed / days left / pipeline ceiling / the constraint. Before the day's dials.
- Wednesday β Pipeline review (Renata). Every live thread gets a next move + date or gets closed. No zombie "warm" leads older than 14 days without a touch.
- Friday β Client report(s) ship. Every retainer client gets their weekly numbers email: spend, leads, CPL, what changed, what's next. Honest even when ugly. This is the #1 retention lever an agency has β it never slips. Selena drafts from Command's Fulfillment data; Rio reviews + sends.
- Friday PM β Analyst review (Adriana). 3 worked / 3 didn't / 1 recommendation, from the week's KPI logs. Feeds Monday.
- Weekend β Sat = follow-up sweep (texts, DMs, redials logged during the week). Sun night = Isabela preps any Monday calls.
Monthly
- 1st week β P&L (Camila CFO mode). Books current, MRR vs last month, overhead check, per-client profitability (hours + tool cost vs retainer), collections sweep (the manual $30s!).
- 1st week β Offer review (Catalina). Are we still discounting? Did anyone pay menu price? Raise floors when the trigger hits (3 closes at full rate).
- 30-day retro + next number. The sprint goal never expires into a vacuum again β the retro that closes one sprint sets the next.
π¨ THRESHOLDS (when an agent escalates without being asked)
- Leading KPI missed 2 weeks running (dials/convos/calls-held) β Selena names it as THE constraint Monday, plan adjusts.
- Client campaign at KILL threshold (CPL 3x+ target after 2-3x target spend) β Ximena flags same day; kill call made on data, client told in the Friday report with the fix.
- Retainer client with no touch in 7 days β AM escalation. Silent clients churn.
- Any charge within 7 days β surfaced at session open (billing-calendar protocol, already live).
- Collections overdue >5 days (the manual Zelle $30s, pilot invoices) β top-of-session flag until collected.
- Rio 3+ days below 50% of dial floor β SofΓa intervention: what's actually blocking, cut scope, don't quietly re-plan.
π THE CLIENT LIFECYCLE (how a retainer client flows through the org)
- Source (dials/DMs/teardowns) β logged in Command, Renata owns next-move dates
- Sales call β Isabela pre-call brief (profile, tier, anchor, objections, floor)
- Signed β same-day: welcome message, ad-account partner access requested, VerΓ³nica tracking audit opens, first payment collected before work starts
- Launch β VerΓ³nica gate (LAUNCH READY: YES) β Ximena builds per Andromeda spec β client told what to expect (learning phase framing)
- Run β daily Ximena check Β· Friday report Β· monthly strategy touch
- Compound β results β case study (Mariana) β testimonial ask at the emotional peak β referral ask β rate converts founding β full at month 3
- Every client feeds the flywheel: case study β easier next close β higher rate β better clients.
π OPERATING PRINCIPLES (the agency's laws)
- MRR is the scoreboard. One-time cash is fuel, recurring is the business.
- Leading indicators are the job. Dials, convos, reports shipped β the controllables. Revenue is the echo.
- Run what's built. New channel/tool proposals get parked in _ideas and reviewed at the monthly retro, not adopted mid-sprint.
- Proof is packaged the day it's earned. Review β testimonial ask β€3 days. Result β case study β€7 days. Unpackaged proof is a leak.
- Clients hear from us before they wonder about us. The Friday report never slips.
- Data over drama. Kill/scale/walk calls come with a number attached or they don't happen.
